About Me
I see organizations as systems. I build the structure that makes them work.
Chris Williams
I've spent 20+ years inside complex organizations - building them, fixing them, scaling them, and selling them. As a CEO, as a senior operator, and as the person leadership teams bring in when the situation has outgrown the playbook. What connects all of it is a conviction that most organizational problems are structural, not cultural. Fix the structure - clarify decision rights, align incentives, build systems that match the ambition - and performance follows.
Background
My career hasn't followed a straight line - and that's what makes it useful. I've co-founded consumer brands, built and shipped software products, invested in hospitality, and led as CEO through a culture transformation and a successful exit. I've built M&A integration programs across 50+ acquisitions that became repeatable methodology, not one-off heroics. And I've stepped into distressed portfolios where the first job was simply to figure out what was actually happening before deciding what to do about it.
The range is deliberate. Every organization I've operated inside - from three-person startups to $400M+ enterprises - has reinforced the same lesson: the gap between the org chart and reality is where most problems live. Incentives that don't match stated goals. Decision rights that exist on paper but not in practice. Friction that's invisible until someone names it. I look for those patterns, and I build the systems that resolve them.
Philosophy
I believe that most organizational challenges are structural, not cultural. Fix the structure—clarify roles, align incentives, streamline decision-making—and culture follows. I don't believe in grand visions disconnected from execution. I believe in making things work.
Structure Drives Culture
Most people say culture eats strategy for breakfast. I'd argue structure is what puts food on the table. Design the right roles, incentives, and decision rights, and culture becomes sustainable - not aspirational.
Clarity Over Complexity
Complexity is inevitable in growing organizations. Confusion is not. I build transparency into how decisions get made, how information flows, and how people know what's expected of them.
Execution Over Strategy
A mediocre strategy with disciplined execution will outperform a brilliant strategy with none. I build the operating systems that make execution repeatable - not dependent on any single leader, including me.
Build, Don't Just Fix
Stabilization has its place, but my best work creates systems, teams, and capabilities that compound over time. I'm not interested in putting out fires and leaving. I'm interested in building something that works after I'm gone.
Why Work Together?
I've stabilized a distressed portfolio and built the operating model that turned it around within six months. I've designed integration playbooks that became the standard methodology for a PE-backed platform acquiring dozens of companies. I've helped founders see their own businesses through a buyer's lens and close the gaps before going to market. And I've sat across the table from private equity partners, institutional investors, and board members enough times to know what builds confidence and what erodes it.
If your organization is at an inflection point - scaling faster than your structure can support, integrating acquisitions without a clear playbook, or preparing for a transition you haven't navigated before - I can help. Not as an outside advisor with a deck, but as someone who has held the seat and knows what it takes to make things work.
Ready to build the structure your ambition demands?
I work with a small number of clients at a time. If you're at an inflection point and need a strategic partner who's operated at every scale, let's talk.
